Abstract

The present case demonstrates the Pardini Group's business model transformation process, a national reference in diagnostic medicine. With the operation in full expansion, the number of exams carried out grew at an average rate of 15% per year, driven mainly by the performance in the Lab-to-Lab (L2L) modality. The management team, primarily physicians, infectious disease specialists, and biochemists, focused on the search for new knowledge to implement a new business and management model. Thus, the Enterprise project was born, a worldwide unprecedented laboratory automation project. The project aims to increase production capacity, speed of processing exams, and reduce costs, maintaining high levels of accuracy and reliability. In addition, we describe the reformulation of the logistics system and significant investments in integrations and digital transformations, ranging from the creation of software and hardware, thus promoting the emergence of the MyPardini digital platform. The case brings together practical evidence of the Pardini Group's innovative culture, its leaders' role, and the ability to deliver with agility in the L2L market. These are some findings that promote the materialization of the Enterprise, a fact that boosted the last negotiations of the acquisition process by Fleury.

Fabian Ariel Salum, Fundação Dom Cabral

Dr. Fabian Salum is a full professor and leading researcher of competitive strategies, emphasizing Business Models and Innovation Management at the business school – FDC – Fundação Dom Cabral in Brazil.

In 2022, he was elected one of the three most productive and influential researchers in the themes of Strategy, Innovation, and Business Models by FDC, according to World Scientist and University Ranking 2023.

Graduated in Electro technique, holds a B.Sc. in Mechanical Engineering from University Pontifical Catholic and with some postgraduate courses in Brazil, abroad on the complemental areas of finance, strategy, and leadership summed to a master's degree in innovation and a doctorate in competitive strategies by University Pontifical Catholic /INSEAD in Brazil and France.

As a professor and researcher, he reconciled his executive career with activities in business schools, FGV, and IBMEC in Brazil, for more than ten years. Since 2009, he has decided to be part of the technical faculty of professors of the FDC business school, where he teaches with some partner schools like Kellogg, CKGSB (China), and INSEAD. Among his significant roles at FDC, he was Director of the Sustainable Growth Partnership (PCS), Coordinator of the Center for Reference in Innovation (CRI Minas), and Technical Coordinator of the Partner Program for Excellence (PAEX) and currently coordinates a research group with a focus on Business Models and Leapfrogging practices in Brazil and Latin America, sponsored by Grant Thornton Brazil.

Karina Garcia Coleta, Fundação Dom Cabral

Karina Coleta has been an Associate professor at Fundacao Dom Cabral (FDC) in Strategy and Business Models since 2017. She also works as a researcher at FDC Strategy Reference Center. She is the co-founder of the FDC Practical Community in Business Models.

She has gathered experience as a researcher since 2001, when she started to work at the Strategy and Marketing Center at the Federal University of Minas Gerais. Since 1999 she has also worked as a technical and literary translator in Business Administration and Theology.

She has papers, book chapters, and teaching cases published in conferences, journals, and databases in Brazil and abroad. Her interest areas are Strategy, Business Models, and Social Impact Businesses.

She holds a Ph.D. in Business Administration from Pontifícia Universidade Católica de Minas Gerais. Master's degree in Theology from Faculdade Jesuíta de Teologia e Filosofia. Specialization in Translation Studies from Universidade Gama Filho. Graduation in Economics from Pontifícia Universidade de Minas Gerais.

Dalini Marcolino Ferraz, Fundação Dom Cabral

Professional with 20 years of experience consulting in Strategy and People with work in medium and large companies in the public and private sectors. Academic developments in the area of Strategy and People. Guest Professor of Strategy at Fundação Dom Cabral. Master's in Business Administration from PUC-MG, Postgraduate in Marketing from Fundação Dom Cabral, extension at the University of Cambridge, and Graduation in Business Administration from UFMG.

Vicente Nazareth, Fundação Dom Cabral

Graduating in Social Sciences from the Federal University of Minas Gerais - UFMG and research intern at Fundação Dom Cabral - FDC, at the Strategy and International Business Center.
